The common mistake is to begin from “what can AI do?”. The better question is “where does this business already have clean data and a measurable baseline?” In practice that is billing, invoicing, client records and scheduling — not the marketing personalization everyone asks for first, which needs integrated data most SMBs do not yet have.
A client who successfully runs an invoice follow-up agent has proven three things at once: the data is clean enough to act on autonomously, the communication flow is well enough defined, and the team can handle a human–agent handover. Those three proofs are the prerequisite for anything more ambitious. Back office is the beachhead; customer-facing is the destination.
